Approach
- Borja took the cohort with his lead engineer Alvaro Arnanz, who drove much of the hands-on implementation
- Ran the modernization work live, using characterization tests and codebase-generated documentation as the safety net
- Built custom skills on top of the cohort frameworks, connecting AgileTV's own documentation tools and ticketing system
- Built a unified knowledge base in the two weeks after graduation: tickets, docs and meeting transcripts in one queryable context
- Added an orchestration layer that triages, links to code context, dispatches tasks, and writes results back when a change merges
- Proved the pattern on a focused 25-engineer program before scaling out, so neither the eager nor the skeptical were forced
